The Brand Operating Model
Built around where your business is. Designed around where it needs to go.
Let's look at your business.
Most founders at this stage got here because the product is right, the brand has momentum, and sales are growing. The problem is the business behind the brand was never built to handle what growth actually demands. Cash tied up in stock that isn't moving. Buying decisions made on instinct because the numbers aren't telling you enough. A team that's growing but without clear accountability.
The brand is working. The business is struggling to keep up.
This is the problem The Brand Operating Model was designed to solve. It delivers the operational infrastructure, financial visibility, and hands-on expert leadership a growth-stage brand needs to stop reacting and start driving growth.
How It Works
The Assessment
A structured diagnostic that produces your pathway placement and an Operational Roadmap defining your immediate priorities.
The Pathways
Based on the Assessment, your business is matched to one of three defined pathways: Stabilize, Systemize, or Scale.
The Delivery
A fixed engagement led by a Fractional COO, built around your pathway placement and the priorities the Assessment surfaces.
Diagnosis
The Assessment
Before any engagement begins, we need a clear picture of where your business stands. At this stage, what's limiting growth often takes an outside perspective to see clearly. The Assessment provides that outside view.
HOW IT WORKS
We take a structured look at the areas of your business that most directly affect your ability to grow: financials, inventory position, reporting, and team structure. The result is a clear picture of where the business stands and where the gaps are.
OPERATIONAL ROADMAP
The Assessment produces an Operational Roadmap that identifies your most pressing operational risks, defines the core workstreams that need attention, and gives you a clear starting point. It is yours to act on, whether or not you move forward into a pathway engagement.
PATHWAY PLACEMENT
Based on the Assessment findings, your business is matched to the pathway that reflects where you are operationally and what the business needs to grow: Stabilize, Systemize, or Scale. Each is a defined engagement with a specific scope — Stabilize before you Systemize, Systemize before you Scale.
The Assessment is a $2,500 investment in a professional Operational Roadmap. If you move forward into a pathway engagement, the full $2,500 is credited toward that engagement.
If you're ready to find out where your business actually stands, the Discovery Call is where it starts.
Framework
The Pathways
Based on the Assessment results, each brand is matched to the pathway that reflects its current operational stage. Duration, focus, and outcomes differ by pathway, and each is priced according to the level of structure, leadership, and implementation support required.
STABILIZE
The numbers exist, but they are not telling you enough. Cash position is uncertain, inventory exposure is hard to read, and the operational risks sitting inside the business are neither named nor managed.
Stabilize takes a structured look at your financials, inventory position, and reporting, identifies the risks that need immediate attention, and installs the infrastructure and operating rhythm to bring the business under control. Minimum engagement is three months.
SYSTEMIZE
The business is growing, but the systems behind it haven't kept pace. Processes are inconsistent, workflows are improvised, and the team is working harder than the business structure should require.
Systemize documents how the business operates and installs the workflows, defined ownership, and planning cadence that let the business run with consistency and efficiency. Minimum engagement is six months.
SCALE
The foundation is solid and the opportunity is real. What's missing is the financial modeling, scenario planning, and executive-level oversight to make growth decisions with confidence rather than instinct.
Scale provides structured Fractional COO leadership across a full planning cycle — forecast-driven decision making, inventory and margin oversight, and quarterly strategic alignment to keep the business growing with intention. Recommended engagement is twelve months.
Engagement
The Delivery
What gets built during an engagement is only part of the answer. How it gets built, and who owns it after, is what determines whether the systems actually take hold inside the business.
FRACTIONAL COO
Every engagement is led directly by Eric Fitzgerald. That means regular one-on-one meetings, direct ownership of the priorities that matter most, and executive judgment applied to the decisions that carry the most weight. Eric is the driving force behind every engagement, from start to finish.
EXECUTION SUPPORT
Behind the Fractional COO leadership, the Brand Alchemie team provides the operational support to turn priorities into reality. That means building the reporting structures, workflows, and frameworks the business needs — systems the client can understand, own, and run independently.
CLIENT TEAM
This model works because the client's internal team is part of how it gets delivered. The systems and frameworks built during the engagement are developed with the people who will run them. That kind of adoption requires a committed internal operator and a founder who stays close to the work.
Outcome
Each pathway engagement delivers more than new systems and processes. It changes the way the business operates. The business stops competing with the brand and starts supporting it.
Growth creates opportunity instead of operational strain. The business has the structure and visibility to make forward-looking decisions with clarity instead of anxiety. And the founder is making business level decisions instead of staying buried in the day-to-day.
When the business catches up to the brand, growth stops feeling like something happening to you and starts feeling like something you're driving.
